Background & Opportunity
Background and opportunity Fermentalg’s opportunity came from the ability of microalgae and aquatic microorganisms to serve multiple food and nutrition applications. Initially, however, the company did not convert that technical potential into diversified revenue. In 2022, DHA was the company’s only revenue-generating product, with DHA revenue of 760万欧元; the natural blue pigment business was still pre-commercial. Fermentalg therefore possessed strains, processes, and research capability, but remained constrained by its product mix and industrialization capacity. Commercial performance depended mainly on one nutritional-lipid product, while the new pigment had not completed the chain from technical validation to industrial production, regulatory progress, and market sales. The challenge was not simply the number of products. To reach broader food, nutrition, and aquaculture markets, microalgal products require stable industrial-scale fermentation, acceptable costs, reliable refining and supply, and a commercial organization able to reach different customer groups. If Fermentalg carried every capacity, operating, and value-chain responsibility itself, it would face simultaneous pressure from fixed assets, manufacturing management, and market development. If it remained limited to research and small-scale commercialization, its technical advantages would struggle to generate meaningful revenue growth. The company therefore had to redefine its role: not only developing products, but also creating an industrialization system capable of placing those products in multiple applications. The market opportunity extended beyond traditional food supplements. Fermentalg moved into infant nutrition, pet food, aquaculture, and functional food, while positioning European algal supply as a differentiator against suppliers from the United States and China. This was not merely an attempt to add customers. It aimed to place the same broad microalgal technology into more varied customer needs and usage environments, reducing dependence on a single use case. Galdieria Blue represented a second product pathway. Natural blue pigment required regulatory progress, industrial production, and market introduction; research success alone could not automatically create sales. Fermentalg therefore had to manage short-term revenue generation and longer-term product construction at the same time. Its transformation connected these paths by continuing to develop algal DHA/EPA Omega-3 and ΩRIGINS™ products for broader applications while advancing Galdieria Blue’s industrial and regulatory milestones. The company did not choose to build all production capacity independently. Instead, it used partners to share industrialization responsibilities. The three-year production cooperation agreement signed in December 2023 became the foundation of the transformation. Huvepharma supported production and industrial transfer, allowing Fermentalg to access fermentation expertise and scale. In 2025, Huvepharma also made an industrial investment of several million euros to start Galdieria Blue production and progressively internalize algal-oil refining steps. This represented bounded vertical integration: Fermentalg retained control of key strains, technology, and product direction, while industrial production and selected value-chain capabilities were strengthened through partnership and internalization. The commercial organization also had to change. Company disclosures linked the transformation plan, commercial reorganization, and Huvepharma’s strategic partnership to 2024 revenue that was nearly three times the previous year’s level. By 2025, non-food-supplement sales had risen from 5% in 2024 to 43%, indicating that revenue was beginning to diversify toward areas such as infant nutrition and aquaculture. Yet opportunity was not the same as completed performance. Galdieria Blue later received US FDA approval and a positive EFSA opinion in March 2026, and industrial production had started at Huvepharma. These milestones showed regulatory and production readiness, not realized sales revenue. Fermentalg remained in transition from a research-led biotechnology company to a scalable and profitable industrial BioSolutions supplier.
Original Problem / Model
Original problem and model The original model centered on nutritional lipids. In 2022, DHA was the only revenue-generating business, leaving revenue concentrated in DHA. Natural blue pigment had not completed commercialization, while production scale, cost competitiveness, and market coverage remained the principal barriers.
Turning Point
Key turning point In December 2023, Fermentalg signed a three-year production cooperation agreement with Huvepharma covering DHA Origins production and advancing the industrial transfer of Galdieria Blue.
Core Decision
Core decision The company pursued industrial partnership and product diversification in parallel. Huvepharma would provide industrial-scale production, while Fermentalg reorganized its commercial organization, expanded applications, and advanced new products.
Execution / Model / Acquisition Changes
Execution, business model, and customer acquisition changes Fermentalg expanded into infant nutrition, pet food, aquaculture, and functional food; advanced ΩRIGINS™ EPA/DHA and Galdieria Blue; and improved production and supply control through partnership and selected internalization.
Measurable Results
Quantifiable results 2025 revenue reached 1340万欧元, up 17%; non-food-supplement sales rose from 5% in 2024 to 43%. However, 2025 operating profit was -950万欧元, so the transformation remained ongoing.
Lessons
Lessons and implications The case shows that a research-led company can gain scale through industrial partners and then reduce dependence on one business through portfolio and application expansion. Revenue growth does not mean profitability has already been achieved.
